Offer doc · Program to Product
Turn your signature program into an implementation product your clients pay for every month.
In 12 weeks, have your existing clients paying for an AI-assisted implementation product built on your model, without building an app or an LMS.
The Lean CPTO · Matt Ainsworth · October 2026
1. Who it's for
Founders and MDs of leadership and L&D firms, usually 2 to 50 people including associates and contract facilitators, who created the signature program and still deliver a lot of it.
- You founded or run a leadership or L&D firm with a team, usually 2 to 50 people, associates and contract facilitators included
- You sell mostly to corporate L&D and HR buyers
- You have a named signature program, model or framework that you created
- You can bring one senior facilitator or program lead
- You're a solo operator, with no team or associates
- You run L&D inside a company (you're the client, not the firm)
- Your main program is licensed from someone else
- You want it built for you without testing it first
2. The problem
There are three problems after the program ends, one for you and two for your clients, and each one is something you can fix:
- You only get paid for the event. Revenue rises and falls with the next workshop, and the client goes quiet once the program closes.
The fix, Sell it: Offer the follow-through to clients who just finished, as ongoing support they pay for every month. - It isn't used on the job, and nobody can prove it worked. Three in four leadership development leads estimate less than half of what they train is applied on the job, and only 39% measure behaviour change. (LEADx 2024 benchmark, vendor survey)
The fix, Prove it: Check-ins, practice and manager prompts between sessions, plus a scorecard of what people actually do differently. - No one has time to follow through. 41% of training teams say a lack of people or resources is their biggest challenge. (Training magazine 2025 Training Industry Report, US)
The fix, Grow it: It runs for them every month, so their team doesn't have to.
And for your firm, it shows up like this:
- Content is free. AI can summarise my model in ten seconds, and clients are starting to ask what they're paying me for.
- Burned by tech. I've tried this before. The app, the LMS, the online course nobody finished.
- I'm the bottleneck. Every dollar still needs me in the room. When I stop delivering, the revenue stops.
3. The advice that makes it worse
- "Clone yourself with AI." Still information. Clones copy the voice, not the judgement, and the files you upload can be pulled back out.
- "Turn your workshop into an online course." Most people who sign up for a self-paced course never finish it.
- "Pivot to teaching AI." A crowded, low-price market that abandons your signature IP, your only moat.
- "Build an app or an LMS." Building before anyone has paid.
If you haven't made the jump yet, it isn't because you're behind. Nobody has shown you a safe way to do it.
4. What I believe
Information is a dime a dozen now. People pay for implementation. Clients never really paid you for information. They paid for change: people practising, getting feedback, changing how they actually work. AI can't do that on its own. It needs a method, and someone who knows how people learn.
- Attach, don't replace. Sold as the workshop plus 90 days of implementation, so it protects your workshop revenue.
- Your judgement, not your clone. You stay in the loop. No public "AI version of you".
- Paid before built. Nothing gets built until an existing client has paid.
- Measure it. Every pilot has an ROI scorecard your client can take to their boss.
- Partner before you build. Week 12 is build, buy or partner. Building is never the default.
5. The plan: the Implementation Engine
Weeks 1 to 4 · Sell it
Paid Before Built
a paid pilot, or a clean no
-
Program Pick week 1
Score your programs on repeat buyers, a named model, behaviours you can measure, and clients asking "what happens after the workshop?". Pick the one with the best shot.
-
Offer Kit week 2 to 3
Design one implementation product that attaches to the workshop. Price it per participant, write the offer, and prepare the IP and AI governance one-pager procurement will ask for.
-
Paid Pilots week 4
8 to 10 conversations with clients who already trust you. Paid pilots signed before anything is built.
Beats: Content is free
Weeks 5 to 8 · Prove it
Proven by Hand
real results, no app yet
-
Pilot by Hand week 5 to 6
Run the pilot with an AI assistant set up on your model (enterprise settings, no training on client data) and scripted human check-ins. Log what participants actually use.
-
ROI Scorecard week 7
Measure behaviour change: baseline against now, manager observation, and two or three participant stories.
-
Build Spec week 8
A spec of only what participants used and clients paid for, plus a one-page case study.
Beats: Burned by tech
Weeks 9 to 12 · Grow it
Paid Every Month
and it runs without me
-
Subscriptions week 9 to 10
Turn pilots into subscriptions with a renewal conversation led by the ROI scorecard, and set your pricing tiers.
-
Proof Channel week 11
Take the case study to other teams inside your pilot clients, then to the rest of your client list.
-
Team Handoff week 12
Decide whether to build, buy or partner, and leave with a 12-month plan that moves delivery off you.
Beats: I'm the bottleneck
Milestones: first paid pilot by week 6 (target 3), a build-ready spec by week 8, subscriptions and a growth plan by week 12. The Weekly Scorecard runs through all 12 weeks.

7. How it runs
A weekly 60 to 90-minute working session with Matt. Templates and worksheets for every step, and message support between sessions. Every session ends with a decision and a next action. You make the calls and the client asks; Matt guides, scripts, reviews and keeps you honest.
Bring one senior facilitator or program lead.
The guarantee. Complete the weekly work and have at least 8 conversations with clients. If no client has agreed to a paid pilot by week 8, Matt keeps working with you at no cost until one does, for up to 3 more months.
Founding price: US$3,900. For the full 12 weeks, in exchange for a case study and a testimonial once your pilot has results.
Want it one to one? The private track is the same 12 weeks, with every session just you and Matt: US$10,500.
Prefer to spread it? Pay in 3 monthly payments: founding, 3 x US$1,350 or private, 3 x US$3,700.
Secure payment by Stripe. Once you've paid, Matt emails you within one working day to book your first session.
8. Why Matt
I've designed and run workshops and mentored founders, alongside 20+ years in product, technology and sales across Australia and Japan. Most product people have never run a workshop; most L&D owners have never shipped a product. I know the room and the product.
I started in financial planning, where duty of care isn't optional. I bring that to this work: don't sell people things they don't need, and don't build before anyone has paid. For firms with Japanese clients, I work in Japanese too.

Barely 2%
of L&D professionals say they're advanced at measuring impact. An ROI scorecard stands out
Blanchard, Richardson, Sandler and New Level Work have all added AI reinforcement, chatbots or role-play on top of their programs, mostly through platform partners rather than building their own.
You'd be one of the founding firms, and we'd build your case study together.
10. Questions
I don't have time.
Weeks 1 to 4 run on conversations you're already having with existing clients. The whole point is getting you out of the delivery calendar.
My clients won't pay for this.
That's exactly what weeks 1 to 4 test, before you spend anything on building. Corporate buyers already pay for AI coaches. The question is whether they buy one built on your model or someone else's.
My content can't be automated. It's the human in the room.
Agreed. The workshop stays human. The product handles the in-between: practice, reminders and reflection.
Won't it cannibalise my workshops?
It attaches to the workshop and is priced as an add-on. FranklinCovey, Blanchard and Sandler sell reinforcement on top of delivery.
Is my IP safe with you?
Yes. We'll never ask you to hand over your IP, and no AI model is trained on it. The Preview only needs a few lines in your own words, we never share or sell them, and we delete them from our site after 90 days. When we build your coach, we guard your IP too: it stays private to your paying clients, with no public clone and no training on your content or client data, and you keep ownership. Week 3 also gives you an IP and AI governance one-pager for procurement.
I'm not technical.
You won't write code or build an app. Blanchard and Richardson partnered with platforms rather than building. The product and tech side is my job: I've spent 20+ years in it.
AI is moving too fast. I'll wait.
Fewer than 5% of learning teams run AI-native tech, so the window is open now. Waiting means competing with venture-funded AI coaches already inside your clients.
I tried an online course and it flopped.
That isn't proof your method doesn't work. It's proof information alone doesn't sell or get used. This time nothing gets built until an existing client has said yes.
Isn't this just an AI clone of me?
No. Clones copy the voice, not the judgement, and they carry IP and likeness risk. You stay in the loop, and the product practises your method with participants. It doesn't pretend to be you.
General guidance, not legal or financial advice. We don't promise income or revenue; any figures are rough estimates.
11. Next step
A free 30-minute Product Pick call. You tell me about your programs, we pick the one with the best shot, and I sketch the product and how you'd pre-sell it to three existing clients. You leave with that plan either way.
